Organisations Must Fix Workflows Before Deploying AI Says College Africa Group Director

Sandton, July 10, 2026

As artificial intelligence becomes a priority for organisations across South Africa, many businesses are investing in AI tools with the expectation that productivity will improve almost immediately.

Unfortunately, technology alone cannot solve inefficient ways of working.

Artificial intelligence can generate reports, draft emails, summarise meetings and analyse information faster than ever before.

However, if employees are following inefficient processes, searching for information, duplicating work or waiting for approvals, AI simply performs those inefficient activities more quickly.

The result is often faster chaos rather than better business performance.

Understanding Workflow Before AI

According to Arnold Muscat, Director of College Africa Group, organisations should focus on understanding how work flows through the business before deciding where AI can add value.

"AI is an accelerator, not a miracle solution. If a business has fragmented processes, duplicated effort or unnecessary manual work, AI will simply automate those problems. You cannot automate chaos."

Many organisations begin their AI journey by evaluating software.

A more effective approach is to first examine how work moves from the initial customer request to the final outcome.

This process, often referred to as workflow discovery or business process improvement, identifies where employees lose time, where information becomes difficult to find, where approvals are delayed and where repetitive work creates unnecessary cost.

Only once these challenges are understood can organisations determine whether better processes, improved workplace skills or AI technology will deliver the greatest return on investment.

Avoiding Common AI Adoption Mistakes

This approach also helps avoid a common mistake made during AI adoption.

Businesses frequently ask where they can use AI without first asking whether the underlying process should exist in its current form.

Automating an unnecessary process does not improve productivity.

It simply completes unnecessary work more efficiently.

The Three Foundations of Sustainable Productivity

The most successful organisations recognise that sustainable productivity depends on three foundations.

The first is better processes that remove unnecessary work and improve workflow.

The second is strong core workplace skills, including Microsoft 365, Excel, communication, problem solving and critical thinking, enabling employees to work effectively and make sound decisions.

The third is appropriate AI, applied where it delivers measurable value by reducing repetitive tasks, supporting decision-making and helping employees focus on higher-value work.

When these three elements work together, organisations are far more likely to achieve lasting productivity improvements than by relying on technology alone.

"Business leaders shouldn't ask where AI fits into the business," says Muscat.

"They should ask where work is breaking down. Once you understand the process, the right solution often becomes obvious. Sometimes it's AI. Sometimes it's better skills. Sometimes it's simply removing unnecessary steps."

Improving Workflows Before Technology

As organisations continue to invest in artificial intelligence, the businesses that achieve the greatest return are likely to be those that improve workflows before introducing new technology.

After all, you cannot automate chaos.
