Are Your Employees Using AI—or Just Searching With It?

If you asked your employees today to show you exactly how AI has changed the way they do their jobs, what would they show you?
Would they demonstrate how they use AI to analyse a spreadsheet, improve a report, solve a business problem or streamline a repetitive task?
Or would most simply show you how they ask ChatGPT or Microsoft Copilot questions instead of searching Google?
That distinction matters.
In the AI workshops I conduct, I increasingly meet employees who confidently say they are already using AI. But once we move into practical business exercises, something becomes clear.
Many people have learned how to ask AI questions. Far fewer have learned how to apply AI to their actual work.
That is the gap businesses now need to address.
Knowing How to Ask AI a Question Isn't AI Capability
For years, employees have used Google when they need information. Generative AI makes that experience considerably more powerful.
Instead of working through pages of search results, an employee can ask ChatGPT or Microsoft Copilot a question and receive a detailed response in seconds.
There is nothing wrong with that. Research is a useful application of AI.
But it is only the beginning.
The bigger productivity opportunity comes when employees stop seeing AI purely as somewhere to get answers and start seeing it as a tool they can apply to the work already sitting in front of them.

What Does Applying AI to Work Actually Mean?
Consider a finance manager who receives several spreadsheets every month.
Using AI as a search tool might mean asking: “What is variance analysis?”
Applying AI could mean working with the actual data, identifying significant variances, investigating possible explanations and preparing questions management should consider.
An HR manager could ask AI to explain employee turnover. Or they could use AI to help analyse appropriately prepared workforce information, identify patterns and structure management observations.
A project manager could ask AI what a project risk register is. Or they could use AI to review an existing risk register, identify gaps and help prepare questions for the next project meeting.
A manager can ask AI how to write a report. Or the manager can use AI to analyse the information behind the report, challenge assumptions, identify gaps and improve the final communication.
These are very different levels of AI capability.
The Business Process Comes First
There is another problem. Employees cannot apply AI effectively to work that the organisation itself does not properly understand.
Before asking where ChatGPT or Microsoft Copilot can help, businesses should understand how the work currently gets done.
Where is time being lost? Which activities are repetitive? Where is information being copied unnecessarily? Which reports take hours to prepare? Where are employees repeatedly creating documents or performing tasks that could be improved?
These are business-process questions.
Simply giving employees access to another AI tool will not automatically improve productivity.
If the process is inefficient, AI may simply help employees perform an inefficient process faster.
Workplace Skills Still Matter
AI also doesn't remove the need for strong workplace skills.
An employee using AI with Microsoft Excel still needs to understand the data and recognise when a formula, calculation or conclusion doesn't make sense.
Someone using AI to prepare a management report still needs to understand the business. Someone using Microsoft Copilot in Outlook, Word, Excel or Teams still needs to understand what a good business outcome looks like.
AI can assist with the work. It does not remove professional judgement.
That is why Advanced Microsoft Excel, Microsoft 365 and other core workplace skills remain important as organisations adopt ChatGPT, Microsoft Copilot and other AI tools.
In many cases, stronger underlying workplace skills actually make AI more useful.
From AI Usage to AI Application
The next phase of AI adoption should not simply be about increasing the number of employees who say they use AI.
Businesses should be asking a better question:
Where can our employees apply AI to improve real work?
That means looking at actual workflows, spreadsheets, reports, emails, documents, communications and repetitive activities.
This is where AI Workflow Discovery becomes valuable. It starts with the work rather than the technology.
Understand where employees spend their time. Identify bottlenecks and repetitive activities. Determine where better processes or stronger workplace skills could solve the problem first.
Then identify where AI can genuinely add value.
The objective should never be to find somewhere to use AI.
The objective is to find business problems worth solving.
Human Validation Remains Essential
There is another important difference between searching with AI and applying AI to business work.
The consequences become greater.
If an employee asks AI a general question and receives an inaccurate answer, it may simply be inconvenient.
If AI is helping analyse financial information, prepare a client proposal, interpret business data or support a management decision, an inaccurate answer could have real consequences.
Employees therefore need to learn more than prompting.
They need to know how to question an AI response, check the underlying information, recognise when something doesn't look right and validate important outputs before they are used.
AI can assist with the work. People remain responsible for the outcome.
Is Your Business Ready to Move Beyond AI Search?
The fact that employees are using ChatGPT or Microsoft Copilot doesn't necessarily mean the organisation has developed meaningful AI capability.
The real productivity opportunity begins when employees understand where AI fits into their actual work, how it can improve existing business processes and where human judgement must take over.
